What was in the way
Manual regression testing scales linearly with product surface area, which means it eventually becomes the constraint on release frequency. The requirement was to convert an accumulated body of manual test cases into maintainable automation without pausing delivery to do it.
What we did
Prioritised automation by risk and execution frequency, so the highest-value cases converted first and the benefit landed early.
Built the suite for maintainability — page objects, shared fixtures, clear failure output — because an unmaintainable suite is abandoned within two releases.
Wired execution into continuous integration so regression runs on every commit rather than on a release checklist.
Trained the client’s own QA team to extend the suite, rather than leaving them dependent on us to add a test.
